The project at a glance

A leading global pharma company reimagined compliance training for 10,000 employees

The organization’s existing training relied on static, rulebook-style content. Thorough, but wordy and hard to retain. This is why they turned to short, scenario-based missions.

Together, we created a new learning experience that makes ethical decision-making part of everyday work.  The result? Higher retention, better relevance, and higher engagement, at a massive scale.

Client question

How can we turn compliance training from a checkbox into a mindset?

Global pharmaceutical compliance is critical, but often complex, dry, and disconnected from day-to-day decisions.

Employees were expected to internalize legal rules from dense policy manuals, but struggled to apply them in real situations.

With facilitated workshops proving difficult to coordinate and inconsistent in quality, the company needed a way to:

  • Bring abstract legal guidelines to life

  • Increase engagement without sacrificing rigor

  • Help employees recognize and navigate ethical gray areas in their roles

In the end, the core challenge was shifting from passive information delivery to active learning without overwhelming learners with complex topics.

By providing scenarios likely to occur in situations involving friction, I really learned the appropriate tone to use with colleagues to remain professional

The solution

Shaping compliant behavior with engaging and relatable micro-scenarios

Judgment-call-middle-1

Together with the company’s internal HCC experts, we co-designed a series of short, interactive learning scenarios rooted in everyday ethical dilemmas. By collaborating closely with their compliance team, we ensured each scenario was not only legally accurate, but also recognizably real to employees in their day-to-day work. The result: a training format that invited learners to actively apply the rules, rather than memorize them.

To deepen the learning experience, we also developed a custom reflection feature. After each scenario, learners were guided to reflect not just on the decision they made, but also on the assumptions and beliefs behind it. This extra layer helped build lasting awareness around unconscious patterns and ethical reasoning, that goes beyond "right or wrong feedback" to help support behavioral change.

Each scenario draws from real challenges pharma employees face. For example, subtle conflicts of interest, data transparency dilemmas, or navigating sales and scientific boundaries. Learners engage with a branching dialogue that lets them make decisions, see consequences, and reflect on their choices.

Key features include:

  • Real-world relevance: Content mirrors employees’ daily tasks, making lessons immediately applicable.
  • Skill-building focus:  Emphasis on ethical decision-making, empathy, and critical thinking.
  • Personalized feedback: Learners receive tailored responses that reinforce learning and promote reflection.

A great training experience that lets you tackle real-life cases around HCC in a hands-on, interactive way. The topic itself is complex, but the format makes the core of the guideline easy to grasp. Highly recommended!

The impact

A learning format that's here to stay

The game-based format did not only check the compliance box, it sparked high engagement and long-term change. With a 4.6 out of 5 learner rating, the format clearly resonated. Participants described the experience as interactive, relevant, and thought-provoking, with many even calling for more training in this style.

But the impact went further than engagement alone. The scenarios led to deeper reflection on behavior, tone, and professional decision-making. Learners were encouraged to examine not just their actions, but also the assumptions behind them, planting the seeds for lasting mindset shifts around ethics and responsibility.

Key results:
  • 4.6 out of 5 average learner satisfaction score
  • A seamless global rollout via LMS, with minimal support needed
  • Follow-up training demand: New scenarios now being developed for other business units
  • Insight-driven expansion: Data from learner choices revealed new opportunities for future compliance support
As far as we're concerned, this is what transformation looks like: a simple shift in format that sparked reflection, scaled without friction, and changed how thousands approach compliance day to day.
